The Five Leadership Moves That Decide Whether AI Transforms Your Company — or Just Embarrasses It

Plenty of companies have an AI strategy. Far fewer have AI adoption. The gap between those two things is where most of the money is currently being lost — in slide decks that never become workflows, in pilots that never become products, in centers of excellence that mostly excel at meetings.

If you lead a business and you want AI to actually move the needle — not just appear in the annual report — five decisions matter more than the rest. None of them are technical. All of them are leadership.

  1. Use it yourself. Every day. Visibly.

The single fastest way to kill an AI initiative is for the CEO to outsource it. The single fastest way to accelerate one is for the CEO to be caught using it.

Imagine a sea captain trying to persuade the crew that a new ship is safe by watching them sail it from the dock. That is what it looks like when leaders sponsor AI without touching it. People aren't fooled. They notice what executives actually do, not what they say in town halls.

When you share a draft memo and mention, "I had Claude pressure-test the assumptions," or when you push back in a meeting with, "I ran the numbers a different way last night with a model" — you do more for adoption in thirty seconds than a year of training budgets. You give everyone else permission to be a beginner in public, which is the precondition for any organization learning anything new.

This is the cheapest move on this list and the one most often skipped.

  1. Replace the pilot mentality with the platform mentality

Most companies are currently running dozens of AI pilots and shipping almost none of them. Pilots are comfortable: they have defined boundaries, executive sponsorship, and built-in deniability if they fail. They are also where transformation goes to die.

Speed comes from picking a small number of workflows — three or four — and embedding AI into them so deeply that, eventually, doing the work without it feels strange. Drafting customer responses. Synthesizing research. Generating first-draft analyses. Reviewing contracts. Writing code. Whatever your highest-leverage repetitive cognitive work is, that is the target.

Email was not piloted department by department. It was turned on. Eventually that has to be the shape of AI adoption too, at least for the workflows where it genuinely changes the economics. Until then, you are practicing for a transformation you have not yet committed to.

  1. Build the trust infrastructure before you need it

Security and compliance are not the brake pedal of AI adoption. They are the road.

I want to be direct about this because I think it is underappreciated: without clear, well-communicated policies, every employee in your company becomes their own compliance officer. Some of them will be excellent at this. Most will not. And it only takes one well-meaning analyst pasting customer data into a consumer chatbot to create a regulatory event that sets the whole program back two years.

A racetrack has guardrails not to slow drivers down but to let them go faster without fear of dying. The same logic applies here. Concrete moves that pay for themselves many times over:

  • Approve a short list of enterprise-grade tools where your data is contractually protected and is not used to train external models. Make those the default.
  • Explicitly prohibit pasting customer data, regulated data (HIPAA, financial records, GDPR-protected personal data), trade secrets, and unreleased financial information into any tool not on that list.
  • Set clear retention, logging, and audit policies. Document them. Train against them.
  • Identify your sector-specific obligations early. A hospital, a bank, and a marketing agency face very different rules, and "we didn't know" is not a defense any regulator accepts.

The companies that move fastest are not the ones that ignore these constraints. They are the ones that resolve them once, at the top, so that employees do not have to relitigate them every time they want to try something new.

  1. Distribute the capability — don't build a high priesthood

The "AI Center of Excellence" pattern is, in my view, mostly a failure mode disguised as best practice. It centralizes scarce expertise, creates a queue, and trains the rest of the organization to wait. It looks like progress on an org chart and feels like sclerosis in practice.

Breadth of impact comes from the opposite move: everyone, in every function, becomes a practitioner. The salesperson learns to draft proposals with AI. The HR partner learns to summarize policy questions. The accountant learns to explain variances. The lawyer learns to review contracts faster. None of them needs a data scientist's permission.

Two budget items make this real. First, training — and not the bad kind, which is a one-hour webinar. The good kind is hands-on, role-specific, and ongoing. Second, and this is the one leaders forget: time. Tell people they have two hours a week, on the clock, to learn this and apply it to their actual job. Then ask them at the next staff meeting what they tried. The pace of adoption will surprise you.

The counter-intuitive truth is that the people closest to a problem usually find the best AI applications for it — not the AI specialists. Your job as a leader is to make sure they have the tools, the permission, and the time.

  1. Measure outcomes, not activity

Vanity metrics will quietly destroy your program. "Number of AI tools deployed," "prompts written," "employees trained" — these tell you nothing about whether anything got better.

The real metrics are mundane and powerful: hours saved per role, cycle time on key processes, error rates, customer satisfaction, revenue per employee, time-to-decision. Pick a handful that matter to your business, baseline them honestly, and report against them quarterly with the same discipline you would use for any operational KPI.

Then — and this is the part most companies miss — tie incentives to outcomes, and broadcast the wins. When the customer success team cuts response time by 40% with a particular prompt pattern, that pattern should be on every team's screen by Friday. The fastest-learning organizations are not the ones with the most talented individuals. They are the ones in which good techniques propagate.

The real moat is fluency

The leaders who win the next several years will not be the ones with the most elegant AI strategies on a slide. They will be the ones whose organizations got fluent the fastest — fluent enough that AI stops being a project and starts being the water everyone swims in.

Strategy is cheap right now. Fluency is the moat.
